# 33. When the Ordinary Plan Breaks

When a fire alarm sounds while children are in two rooms, nobody has time to read a values statement. The same is true when an abuse allegation, medical emergency, missing payment, data breach, or public accusation arrives. People will use the path they have practiced. Keep that path short, give each kind of decision a named owner, and rehearse it before the room is under pressure.

## The First Work in Any Crisis

For medical emergency, fire, violence, self-harm risk, child danger, abuse allegation, leader misconduct, fraud, data breach, facility loss, disaster, or public controversy, use this common spine:

- Protect life and immediate safety. Contact emergency services and use site procedures.
- Activate the proper owner. Safeguarding, medical, financial, data, facility, or governing responsibility must not default automatically to the lead pastor.
- Preserve truth. Record time and facts; protect evidence and systems; do not speculate or alter records.
- Report and notify. Use law, public authorities, insurer, denomination, landlord, donors, and affected people as the event requires.
- Control access and conflicts. Remove implicated people from decisions and apply proportionate temporary limits.
- Care in separate lanes. Provide pastoral and practical care without compromising investigation or forcing contact.
- Communicate. State known facts, action, help paths, uncertainty, and next update while protecting identities.
- Review and repair. After immediate pressure, conduct an independent-enough review, keep promises, change the system, and report back.

## Command without Founder Dependence

Name an incident lead and alternates by event type. The incident lead coordinates; qualified public authorities retain their own authority. Use one event log, one current contact list, and one source of approved public updates, so a family does not receive calls from every leader or several competing statements.

Run tabletop exercises before launch and annually: child disclosure during a service; collapse in the lobby; fire alarm with children separated; pastor accused of misconduct; bank account compromise; data exposed; severe weather; death of the lead pastor; building unavailable one hour before worship. Record where the plan failed.

## Spiritual Care during Crisis

Pray, read Scripture, lament, bring meals, sit with grief, and keep worshiping. Do not use providence to explain what is not known, forgiveness to rush process, unity to suppress questions, spiritual warfare to avoid evidence, or resurrection hope to minimize death. Truthful spiritual care can remain near without possessing an answer.
